What is agentic AI vs automation?
Two categories that look similar from the outside and are completely different under the hood. Here's how to tell them apart and pick the right one.

The market uses "AI automation" and "agentic AI" as if they were synonyms. They are not. One executes a plan you drew. The other writes the plan itself. Automation is the execution of a pre-defined sequence of steps by software, where the sequence is authored by a human and the software's job is to run it reliably. Agentic AI is a class of software systems in which a language model, given a goal, plans a sequence of steps, calls tools to execute each step, observes the results, and revises the plan based on what happened. Imagine two ways to run your weekly newsletter. Method one: you built a Zap — new post in Webflow triggers an email in Mailchimp with a fixed template. It runs every Tuesday at 8am. It's fast, free after setup, and as long as the template holds up, it just works.
Method two: you ask an agent "ship this week's newsletter." The agent reads your recent posts, picks the top one, writes a fresh intro in your voice, assembles the issue, runs it past an evaluator, and queues the send. It can handle weeks when you didn't publish a post — it'll pull from the research your team saved or propose a curated-links issue. The Zap can't do that. It either ships or silently doesn't.

The history
Automation is ancient in computing. UNIX cron (1975), IFTTT (2010), Zapier (2011), Make/Integromat (2012) built the first mainstream wave. Automation wins when four conditions hold: (1) the process is stable over time, (2) the inputs are structured, (3) the failure modes are known and benign, (4) volume is high enough that reliability matters more than flexibility. Classic examples: invoice processing, scheduled reports, data syncs between CRMs, social-media posting on a calendar. Running an agent for these is expensive theater.

Despite the title of this post, serious systems combine both. Agents are great at planning and judgment. They are not great at being an email server. A well-designed agent delegates the structured, high-volume sub-tasks to automation — "send this email via Postmark," "upsert this row in Airtable," "trigger this Zap" — and keeps the thinking layer for itself.
Put another way: agentic AI is the brain, automation is the muscle. Both matter. The skill is knowing which layer to put each task in.
Real-world example
A real-estate investor wants weekly deal-flow reports. Here's the split:
- Automation pulls the MLS, Zillow, and PropStream feeds into a data warehouse every morning (cron + API integrations). Deterministic, scheduled, cheap.
- Agentic AI reads the warehouse on Friday evenings, applies the investor's specific criteria — off-market leads, price-to-rent > 1.2%, cap-rate thresholds — and writes a weekly report highlighting the three best opportunities with context pulled from neighborhood news.
- Automation queues the report as a PDF, emails it, and posts it to the investor's Slack. Structured output, known channels.
Replace either layer with the other and the system gets worse. Automation alone can't write the judgment layer. Agents alone would be expensive and unreliable for a scheduled pipeline.
